Most digital projects fail because they start with the solution, not the problem. Our method does the opposite: a rigorous diagnostic that objectifies the existing situation, prioritizes what matters, and leads to a clear roadmap — readable by a busy executive and a funding analyst alike.
A first meeting with the leader to set the foundations: scope (departments, processes, teams covered), objectives (time savings, growth, error reduction, compliance…), perceived priority issues, and the timeline of the approach.
Build a factual overview before even talking to the teams: inventory of tools (ERP, CRM, business software, spreadsheets — with age, cost, real usage), volumetrics (invoices, orders, clients, org chart) and real digital practices — how information actually flows day to day.
The most revealing step: the gap between the available tool and real usage. We meet the leader, the owners of each key process, and a sample of operational staff. Questions get to the point: where do you lose time? what "homemade workarounds" make up for tool limits? if you had a magic wand, what would you change first?
A scoring grid (7 dimensions, rated 1 to 5) to objectify the assessment rather than rely on an impression. The overall score is compared to an industry benchmark and serves as a reference to measure progress in a future diagnostic.
Document at least 9 business processes (sales, invoicing, purchasing, operations, HR, customer service, reporting…), including 3 identified as "high-stakes" — those generating the most friction, errors, or lost time. For each: current steps, tools, time spent, friction points.
A two-axis matrix — potential impact × ease of implementation. We start with the "quick wins" (high impact, low complexity): they build trust before tackling heavier projects.
For each priority project: a requirements grid (features, constraints, budget), a functional analysis comparing 2-3 solutions, and a financial analysis (acquisition, implementation, maintenance) with an estimated return on investment.
Often overlooked, yet it determines the real success of the deployment. Operational side: schedule, training, transition. Human side: communication to teams, internal champions, managing resistance. A good project poorly supported almost always fails.
The deliverable that synthesizes everything: executive summary (1 page, readable in 3 min), current state and maturity score, process mapping and issues, priority projects (impact/complexity), recommended solutions, implementation and change management plan, next steps and timeline.
